The duopoly is cherry-picking items and passing full estates to regional rivals—a reversal with private-market implications.

Christie's and Sotheby's are declining full-estate consignments and selecting individual lots instead, ceding ground to UK boutique auction houses in a shift that reverses two decades of consolidation. The majors now pass on collections they would have fought over in 2019, leaving houses like Tennants, Dreweatts, and Roseberys to handle estates valued north of £1 million. One regional house reported a 40 percent year-over-year increase in estate volume, with average lot counts exceeding 800 items per sale.

The withdrawal is selective. Christie's and Sotheby's cherry-pick trophy pieces—a Constable sketch, a George II silver service—and decline the rest. This conserves overhead while maintaining headline prices, but it surrenders the customer relationship. An estate executor working with a boutique house for furniture and porcelain is unlikely to return to the majors for the next Picasso. The boutique houses are hiring specialists from the duopoly and opening London preview galleries. Tennants Auctioneers opened a 3,200-square-foot Mayfair space in October. Dreweatts expanded its Old Master department by three hires in the past six months.

This matters because estate sales are the acquisition channel for private clients, not the auction hammer. A family selling a £2 million collection is also a family managing a £50 million to £200 million balance sheet. The boutique houses are now capturing that first touchpoint. They offer lower buyer premiums—20 percent versus 26 percent at Christie's—and faster settlement, typically 28 days versus 35 days. For items under £100,000, the boutiques often achieve comparable hammer prices with better net proceeds to the consignor. The majors are betting that ultra-high-net-worth clients will bifurcate: boutique for the estate, major house for the Basquiat. That bet assumes client loyalty is segmented by asset class rather than relationship continuity.

The regional houses are not lifestyle brands. They are building private-sale desks and offering family-office advisory. Roseberys launched a private-treaty service in March. Tennants hired a former Sotheby's private-sales director in July. If the boutiques succeed in moving upstream, the majors will face competition in the £500,000 to £5 million lot range, where the volume economics are better than at the trophy tier. The shift also exposes the majors to reduced deal flow for their financial-services arms. Christie's and Sotheby's both offer art-secured lending; fewer client relationships mean fewer loan originations.

Operators should track boutique houses' private-sale revenue, London gallery openings, and specialist hires from the majors. If three or more regional houses open Mayfair or New York preview spaces by mid-2025, the shift is structural. Watch for Christie's or Sotheby's to acquire a boutique house outright—likely by Q3 2025 if estate volume at the majors declines another 15 percent year-over-year. Family offices should note that consigning through a boutique now may limit access to the majors' private-sale networks later, though the fee savings are immediate.

The duopoly spent twenty years absorbing regional competitors. The fact that they are now choosing not to compete for full estates suggests the unit economics have broken. Either the majors believe the boutique resurgence is temporary, or they have decided that relationship-driven advisory at scale is no longer profitable below the £10 million threshold.
