Academy Sports turns shelf space into ad inventory, monetizing 260+ store footprint with retail media network

First-party shopper data becomes a margin product, letting brands bid for placement across physical and digital shelf.

Academy Sports + Outdoors launched Academy Retail Media in early 2025, converting its 260+ store network and digital properties into advertising inventory that brands can bid on for placement, according to Yahoo Finance. The retailer now sells access to the customer who is already in the aisle—turning foot traffic and site visits into a margin line separate from product sales.

The move places ads both in physical stores and across Academy's e-commerce platform, allowing brands to pay for visibility at the moment a shopper is deciding what to buy. Academy controls the first-party transaction data: who bought what, when, and in which category. Brands bid to appear in front of that shopper, and Academy collects the media fee whether the shopper converts or not.

This works because the retailer owns the last mile of intent. A shopper walking into Academy or browsing the site has already declared category interest—camping gear, fishing tackle, team sports equipment. The brand that wins the ad slot captures attention at decision time, not in a social feed three days before purchase. Academy monetizes the margin between wholesale cost and the media rate, effectively double-dipping: once on product margin, once on ad spend.

Retail media networks have become the fastest-growing ad channel for a reason. According to the structure Academy follows—modeled on Amazon, Walmart, and Target—the retailer aggregates millions of shopping sessions, packages them by category or intent signal, and sells that audience back to the brands whose products sit on the shelf. The brand pays for guaranteed exposure inside a high-intent environment, and the retailer captures incremental margin without holding more inventory.

For a small physical-product brand, the steal is direct. You do not need a retail media network to replicate the underlying mechanism—you need to own a traffic channel and sell access to it. If you run a newsletter, a YouTube channel, or a niche community with 1,000+ engaged members, you have the same asset Academy has: verified attention in a category. Approach a complementary brand whose product your audience already buys and offer a dedicated feature, a homepage callout, or a bundled co-ship in your next order. Charge a flat $500–$2,000 fee depending on reach and conversion history. The brand gets distribution inside a qualified audience, you collect margin on attention you already own.

Start with one partner. A candle brand with a 5,000-person email list approaches a wick supplier, a matchbook company, or a home-decor brand and offers a featured placement in the next send for $750. The partner writes the copy, you approve it, and you split-test the placement against your control. Track the click and conversion rate, document it, and use that result to price the next slot. Within three sends, you have a margin line that costs nothing to produce and scales with your traffic.

The broader pattern is margin multiplication. Academy does not stop at product sales—it sells the environment around the product. Any brand that controls a buying moment, a traffic stream, or a curated audience can do the same. The retailer simply productized it first.

The takeaway
Retail media turns owned traffic into a margin product—sell placement inside your audience to complementary brands.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
