Bath & Body Works expanded its partnership with Ulta Beauty to all Ulta store locations for the 2024 holiday season, according to Retail Dive. The move scaled a limited test into a nationwide distribution play covering more than 850 Ulta doors, placing fragrance and body care inside established beauty traffic during the highest-volume weeks of the retail calendar.
The brand installed shop-in-shop fixtures inside Ulta stores, occupying dedicated floor space in the personal care section. The partnership began as a limited rollout earlier in 2024, testing co-location in select markets before expanding nationally ahead of Black Friday and the December gift-buying window. Bath & Body Works did not lease separate storefronts or build standalone pop-ups. The company positioned inventory inside an existing retail channel with demonstrated foot traffic in the target demographic.
The mechanism works because Ulta customers already arrive with purchase intent for personal care and gifting categories. Bath & Body Works intercepted that traffic without the capital expense or lease commitment of new stores. The brand avoided customer acquisition cost entirely — Ulta's existing loyalty program and in-store volume delivered the audience. Co-location also compressed the path from discovery to purchase. A shopper buying makeup or skincare could add a candle or lotion set without leaving the building or opening a second app. The strategy converted ambient foot traffic into incremental revenue using someone else's lease and labor.
The play scales for smaller physical-product brands if you isolate the core principle: pay for placement inside an existing channel where your customer is already shopping. A candle brand selling $30 gift sets can approach regional boutique chains, yoga studios, or coffee shops with dedicated shelf space and negotiate a consignment or revenue-share deal. Start with 10-20 locations in one metro area. Provide a small footprint fixture — a countertop display or wall unit — and pre-pack gift-ready SKUs that require no staff education. Offer a 25-30% wholesale margin or a 15-20% consignment split, depending on the partner's merchandising model. Run the test from October through December. Track sell-through weekly and restock fast movers within 48 hours. If 3 of the 10 locations move 50+ units in six weeks, expand to adjacent ZIP codes using the same partner type. You are not paying for awareness or acquisition. You are paying for a shorter distance between your product and a customer who already decided to spend money that day.
The broader pattern is that distribution becomes easier when you stop trying to build your own channel and start buying a lane inside someone else's traffic. Bath & Body Works didn't need to convince new customers to visit a new store. They put product where customers were already walking. That's the entire strategy.
