BJ's Wholesale Club is removing 20% of its product assortment while Kroger is simultaneously launching 870 new private label items, according to Food Industry Executive. The moves arrive as private label captures 24% of all food and beverage dollars, a share that continues to climb as retailers tighten shelf control and shoppers accept store brands as quality equals.

The mechanism is retailer margin discipline. National brands typically deliver 20-30% gross margins to the retailer. Private label delivers 35-50%, according to Food Industry Executive's industry analysis. When a retailer can offer comparable quality under its own label at a lower retail price while still improving its margin, the calculus is straightforward. BJ's is not cutting for the sake of simplicity. It is cutting to reallocate shelf space to higher-return SKUs, most of which will be private label.

Kroger's 870 new private label introductions are not experimental line extensions. They are targeted replacements. The grocer is looking at category velocity, margin contribution, and customer satisfaction scores, then building store-brand alternatives for any national SKU that underperforms on two of those three dimensions. The national brand that survives this culling is the one that either moves volume no private label can match or delivers a brand halo the retailer cannot replicate. Everything else is now contested.

For a physical product brand selling into grocery or club, the response is not to compete on price. Private label will always win that fight. The response is to make the SKU difficult to replace. That means velocity, innovation the retailer cannot easily copy, or a customer pull strong enough that delisting creates complaint volume. Velocity is the simplest: if your SKU turns faster than category average and generates incremental basket size, the retailer keeps it. Innovation is the hardest to sustain but the most defensible: a format, flavor, or function the store brand team cannot replicate without significant R&D spend. Customer pull is the rarest: a brand with enough loyalty that removing it costs the retailer traffic.

The steal for a small brand is to position as the innovation partner the retailer cannot build in-house. A one-person brand will not out-velocity Tide, but it can out-innovate the store brand team. Identify a whitespace the retailer's private label has not filled—functional ingredient, sustainable packaging, flavor profile with regional traction—and build a SKU that solves it. Pitch the buyer with turn data from DTC or independent retail, framed as a test for incremental category growth. Offer the retailer a 90-day exclusive on the format. Price it 10-15% above the private label equivalent, not below. The margin the retailer earns on your SKU should match or beat private label, and your sell story should be that you are delivering innovation they would otherwise have to develop internally. The retailer is not looking for another price-fighter. They have private label for that. They are looking for a brand that justifies its slot by pulling customers the store brand cannot reach.

The broader pattern is that shelf space is now a margin-return calculation, not a heritage one. National brands that have held facings for decades are being re-evaluated on current performance. Small brands that can prove incremental velocity or innovation the retailer cannot self-produce have a wedge. The question is not whether your brand is good. The question is whether it earns more per facing than the store brand the retailer will put in its place.
