Byredo moves into Sephora as niche fragrance brands chase retail media dollars and shelf access

The Swedish fragrance house's expansion mirrors how independent brands now weigh retail infrastructure against margin erosion.

Byredo, the Stockholm-based fragrance brand that built its reputation selling $300 perfumes through boutiques and its own channels, is now entering Sephora stores across the United States, according to Glossy. The move signals a fundamental recalculation in how niche physical product brands approach distribution as retail media platforms and in-store discovery infrastructure become more valuable than channel exclusivity.

Byredo will place products in select Sephora U.S. locations, ending a decade-long strategy of avoiding mass beauty retail. The brand previously sold through its own stores, department stores like Nordstrom, and specialty boutiques. Sephora's retail media network, which allows brands to buy search placement and sampling programs inside the retailer's ecosystem, appears to be a key driver. Sephora does not disclose retailer media revenue, but the format has grown across beauty retail as brands shift spend from independent digital advertising.

The mechanism is straightforward: niche brands historically avoided chains to protect margin and brand positioning. A $285 Byredo candle sold direct carries different economics than the same item sold wholesale to Sephora at 50-60 points margin. But retail chains now offer something independents cannot easily replicate—coordinated discovery infrastructure. Sephora operates loyalty data on over 34 million North American members, runs sampling programs that drive repeat purchase, and controls the in-store consultation moment when a customer asks for a recommendation. For a fragrance brand, that consultation is the conversion point. Byredo is trading margin for access to that governed moment.

This is not unique to Byredo. Vacation, the nostalgia-driven sunscreen brand that launched with a direct-to-consumer model in 2021, has similarly expanded into Target and Ulta Beauty. Glossier, which built a $1 billion-plus valuation on owned channels, is now in Sephora. The pattern repeats because the cost to acquire a customer independently through paid social or search has risen while the conversion rate on cold traffic has compressed. A brand can spend $40 to acquire a single direct site visitor, or it can pay Sephora for sampling placement and in-store media and reach the same customer when she is already in buying mode.

The steal for a small physical product brand is to reverse-engineer the retailer's infrastructure without the wholesale margin hit. If you sell a $48 candle or a $60 skincare set, you likely cannot afford Sephora's terms yet. But you can build a sampling and referral loop that mimics the discovery model. Start with a product sample program sold at cost or slight loss—$8 for a week's supply, shipped in Sephora-style packaging. Pair it with a one-time-use full-size discount code, 20-25% off, valid for 14 days. The sample buyer converts at 18-24% if the product works and the discount window is tight. Layer in a referral mechanic: existing customers get a $10 credit for every new sample buyer they refer. You are now inside your customer's consultation moment—the friend group text or the dinner table recommendation. You control the discovery, keep the margin, and avoid paying rent to the retailer's media arm. If you make the referral reward redeemable only on a sample purchase, not full-size, you keep your cost under $4 per new sample customer.

Byredo's Sephora expansion is less about the fragrance category and more about the terms of customer access. When a retailer's owned infrastructure becomes cheaper and more effective than independent acquisition, margin becomes secondary. The task for a small brand is to decide whether to pay that rent or to build a narrow version of the same loop inside your own customer base before the retailer forces the choice.

The takeaway
Niche brands now trade wholesale margin for access to retailer-controlled discovery moments when acquisition costs exceed in-store conversion leverage.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable.
