Costco shifts nationwide same-day delivery to Uber and DoorDash, skips owned fulfillment cost

Warehouse club leverages third-party platforms at scale instead of building last-mile infrastructure itself.

Costco rolled out same-day delivery via Uber and DoorDash across the United States, according to Retail Dive, at a moment when members are demonstrating consistent demand for rapid fulfillment. The move sidesteps the capital expense of building proprietary last-mile networks while extending the warehouse club's reach into delivery windows it never owned before.

The retailer activated existing partnerships with both platforms simultaneously, offering members access to Costco inventory through the Uber and DoorDash apps without requiring separate accounts or additional membership tiers. Orders route to local warehouse locations, and third-party couriers handle the final leg. Costco provides the product assortment and fulfillment point. The platforms supply the driver network, app interface, and customer service infrastructure. The arrangement scales instantly without warehouse-level hiring or fleet investment.

The mechanism works because Costco operates high-volume stores with predictable inventory depth in metro markets where Uber and DoorDash already concentrate driver supply. Same-day delivery appeals to members who prize convenience but cannot accommodate the bulk purchases Costco is known for in a single trip. A shopper ordering a rotisserie chicken, paper towels, and frozen seafood on a weeknight pays for speed without needing to navigate the warehouse aisles. Costco captures the transaction it would have otherwise lost to a closer grocer. The platform takes a commission. The driver earns a fee. No one builds a truck route.

The retail arithmetic favors the partnership model at this stage. Costco avoids the fixed cost of owned delivery fleets, which require vehicles, insurance, labor scheduling, and route optimization software. Third-party platforms absorb demand volatility. If Thursday orders spike and Saturday orders collapse, the driver supply adjusts without Costco carrying idle capacity. The trade-off is margin compression on each delivered order, but the incremental volume offsets the haircut when the alternative is no sale at all.

A physical-product brand selling direct can deploy the same structure on a compressed scale. Instead of building a delivery operation, activate same-day fulfillment through a regional courier service or a gig-economy platform that supports merchant partnerships. List your product on DoorDash Drive or Uber Direct if your order volume justifies API integration, or use a white-label service like Roadie or Dropoff for one-off deliveries. Set a delivery radius around your warehouse or retail location—three to five miles works for most metro footprints. Offer same-day as an upsell at checkout for $8 to $12, enough to cover courier cost plus a small margin. Communicate delivery windows clearly: orders placed before 2 PM ship same day. After that, next-day. Track the share of customers who convert on the delivery option. If it exceeds 8%, expand the radius or add a second fulfillment point. If it stalls below 3%, pull back to next-day and reallocate the cost to faster production cycles.

The broader pattern here is fulfillment as a rented capability rather than a built asset. Costco's scale lets it negotiate favorable platform terms, but the underlying logic applies at any volume: own the customer relationship and the product, rent the infrastructure that moves it. Delivery becomes a feature you toggle on when demand justifies the unit economics, not a fixed cost you carry regardless of volume.

The takeaway
Costco rents last-mile delivery from Uber and DoorDash instead of building its own, a model any direct brand can copy at regional scale.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
