The retailer activated its entire 2,000-store footprint as last-mile nodes, converting locations previously optimized for in-store pickup into express fulfillment engines. The move redefines speed expectations for categories where next-day was once considered fast—power tools, appliances, building materials, anything a contractor needs this afternoon.

The mechanics: Home Depot routes online orders to the nearest store with inventory, then dispatches via third-party courier or its own fleet. No new warehouses. The existing brick-and-mortar network became the distribution layer. Customers ordering before afternoon cutoff get delivery same day. The company already offered same-day in select metros; this rollout made it standard, not premium.

Why it works: The brand collapsed the perceived gap between "I need this now" and "I'll order online." For decades, physical product categories with weight, bulk, or urgency defaulted to in-store because shipping took days. Home Depot turned proximity into speed.
