Insurgent FMCG brands in India hit $7.5B revenue — how they weaponized category story to steal shelf from incumbents

The four-year playbook: small brands told the category origin story legacy giants forgot, and buyers believed them.

Insurgent consumer brands in India collectively generated over $7.5 billion in revenue in FY25, growing nearly 4x in five years, according to an industry report covered by The Hindu Business Line. The category — think direct-to-consumer and digitally native FMCG startups — now represents a material force in a sector long dominated by multinational conglomerates. The mechanism that enabled this growth was not superior product formulation or pricing arbitrage. It was narrative capture: these brands told the origin story of their categories — snacks, personal care, home goods — in a way the incumbents no longer could.

The insurgents did not compete on distribution or ad spend. They competed on story. A heritage FMCG brand sells soap. An insurgent brand sells the story of how soap should be made — ingredients sourced from named cooperatives, formulations free of named chemicals, packaging that degrades in named timelines. The product is the proof of the story, not the lead. According to The Hindu Business Line report, this narrative-first approach allowed small brands to command premium pricing and loyalty in categories where incumbents competed on volume and ubiquity.

Why it worked: consumers, particularly urban millennials and Gen Z in India, had stopped trusting category incumbents to tell the truth about what they were buying. The legacy brands had optimized for scale and margin; the story had atrophied. Insurgents filled the void. They named the farm, the founder's grandmother's recipe, the certification body, the plastic offset partner. Specificity became credibility. The customer believed the small brand over the giant because the small brand showed its work. The 4x growth in five years reflects not viral marketing or influencer spend — it reflects a structural shift in how physical product categories are claimed and owned.

The steal for a small physical-product brand: you do not need a $7.5 billion category to run this play. You need a product category with an origin story the incumbents no longer tell. Start with your packaging. Write 40-60 words on the back or interior flap: where the material comes from, why you chose it, what it replaced, who certified it. Name the place, the person, the standard. Then take that same story and run it as the lead in every channel: product page hero copy, email welcome series, retail sell sheet. The cost is copywriting time and one design revision. The return is that a buyer reads your category story and believes you own the category.

Example execution: if you make candles, do not say "hand-poured soy wax." Say "poured in Asheville with soy wax from Perdue Farms' organic co-op in Iowa, synthetic fragrance replaced with steam-distilled botanicals certified by the Natural Perfumers Guild." The incumbent says "clean burning." You say where clean comes from and who vouches for it. The buyer perceives you as the category authority because you are the only one still teaching the category. That perception converts at higher margin and higher repeat.

The broader pattern: in any mature FMCG category, the narrative decays as the business scales. The founder's story gets replaced by the SKU grid. Insurgent brands win by becoming the new category narrator — not the biggest player, but the one the customer trusts to explain what they are actually buying. If your product has a supply chain, a formulation choice, or a material trade-off, you have a category story. Write it, cite it, and ship it on every surface the customer sees.

The takeaway
Insurgent FMCG brands in India grew 4x in five years by reclaiming category origin stories incumbents abandoned — specificity became credibility.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
