The Home Depot and Milani Cosmetics are pulling budget from impression-focused retail media placements and reallocating to channels that document conversion, according to Modern Retail's 2026 research guide on retail media marketing. The pattern signals a structural shift: marketers no longer treat retail-owned ad networks as audience-extension plays. They measure them as direct-response engines.

The Home Depot confirmed to Modern Retail that its retail media strategy now centers on closed-loop attribution — tracking ad exposure through to purchase within the retailer's own transaction data. Milani Cosmetics reported similar reallocation, moving spend from sponsored display impressions to search and cart-level placements that tie directly to SKU movement. Both brands cited measurement clarity as the deciding factor. Retail media networks can now show which dollar moved which unit, a capability traditional programmatic and social channels still cannot match at product level.

The mechanism is retailer first-party data. Walmart, Amazon, Target, and Kroger own the transaction record. When a shopper sees a sponsored product ad and buys that SKU ten minutes later, the retailer logs both events in the same system. No cookie matching, no probabilistic modeling. The attribution is deterministic. Marketers told Modern Retail this eliminates the guesswork that plagued prior digital spend, where impression counts ran high but conversion credit remained murky. Performance becomes auditable.

For a small physical-product brand, the steal is straightforward: treat retail media as a conversion channel, not a branding channel, and structure your spend accordingly. Start with search. If you sell on Amazon, allocate 70% of your retail media budget to Sponsored Products — keyword-triggered ads that appear in search results and on competitor detail pages. The remaining 30% goes to Sponsored Display only if it targets shoppers who viewed your product or a competitor's product in the prior 30 days. Ignore homepage placements, category sponsorships, and audience extension outside the retailer's site. Those deliver impressions but rarely document the sale.

Run the same discipline on Walmart Connect or Target Roundel. Bid on your own brand name and your top three competitor SKUs by search volume. Set a target ACoS (Advertising Cost of Sale) — start at 25% of retail price — and pause any keyword or placement that runs above that threshold for 14 days. Pull a weekly report that shows ad spend, attributed orders, and attributed revenue by SKU. If a keyword converts below your ACoS ceiling, increase the bid by 10%. If it does not convert after $50 in spend, kill it. The retailer's dashboard will show you exactly which ad drove which order. Use that data to reallocate daily.

Avoid vanity metrics. Modern Retail's research guide noted that marketers are discarding reach, frequency, and brand lift studies in favor of return on ad spend and cost per acquisition. For a brand shipping 500 units per month, an impression count of 100,000 means nothing if it produced 12 orders. A placement that reached 8,000 shoppers and generated 40 orders at 18% ACoS wins. Optimize to the conversion, not the exposure. Retail media's advantage is that you can measure this in-platform without third-party attribution vendors.

The broader implication: retail media networks are becoming the last reliable performance channel for physical products as third-party cookies disappear and social platforms lose signal. Brands that reorient spend toward these walled gardens and measure ruthlessly will capture budget share from competitors still chasing reach. The data is already there.
