Private label claimed nearly a quarter of all US grocery units sold in the first half of 2026, according to Food Navigator, marking a sharp acceleration in the format's decade-long march. More striking: private-label outpaced national brands in unit sales during the period, even as national brands grew faster in dollar terms. The gap reveals the mechanism behind the pricing duel every physical-product brand now fights—and the exact play smaller operators can steal to survive it.

The pattern is structural. Private label wins on price and frequency. A shopper who switches from a $6.99 national olive oil to a $4.49 store brand buys the same volume or more, driving unit share up. National brands counter not by cutting price but by holding margin and engineering velocity: smaller pack counts at higher absolute prices, premium SKU extensions, and bundled multipacks that lift average transaction value. The result is a market where the big brands concede units but protect revenue per door.

This is not a defeat. It is a reallocation. The national brand that loses 8% unit share but grows dollar sales 3% has simply moved its revenue to fewer, higher-value transactions. The mechanism is deliberate: raise price per unit, shrink pack size to preserve shelf price perception, launch a premium tier that captures the customer willing to pay, and let the price-sensitive shopper defect to private label. The brand earns more per convert and stops subsidizing the bottom quartile of its base.

Small brands without the capital to launch tiered SKUs or the distribution to negotiate end-cap placement can still run the same play at their scale. The steal is velocity math applied to a constrained catalog. Take a $24 four-pack currently sold as a single SKU. Split it: keep the four-pack at $24, introduce a two-pack at $13.50, and add an eight-pack at $44. The two-pack captures the shopper who sees $24 as commitment creep. The eight-pack moves the high-intent buyer from two purchases a year to one larger pull, improving inventory turn and reducing per-unit pick-pack cost. Average order value climbs even as unit share to private label may soften, because you have segmented willingness to pay without adding SKU complexity that kills margin.

The second lever is channel separation. National brands defend grocery by accepting private-label share and then reclaiming margin in channels private label cannot reach: Amazon Subscribe & Save, DTC bundles, and corporate gifting. A small brand does the same by pricing its DTC site 8-12% higher than its Amazon listing and using the margin to fund faster shipping or a first-purchase sample pack. The customer who wants lowest price buys on Amazon. The customer who wants speed or curation buys direct. Neither compares you to private label, because you have moved the frame.

The broader pattern is this: private label is now the pricing anchor for half of grocery categories, and fighting it on price is a founder's trap. The brands that grow are the ones that stop competing on cost per ounce and start competing on cost per outcome—faster results, better format, cleaner ingredient deck, or simply the brand signal the shopper wants to send. You concede the bottom and engineer the middle, then let the data show you whether you have enough middle to survive.
