Outdoor Voices ships UK and EU via Focus Brands licensing—wholesale first, then owned channel
Instead of building international infrastructure, the activewear brand outsourced distribution to a licensed operator and gained market access in weeks.

Outdoor Voices partnered with Focus Brands to enter the UK and EU markets through a licensing agreement that hands wholesale and e-commerce execution to an established operator, according to Retail Dive. The brand ships product, Focus Brands handles local distribution, retail relationships, and digital fulfillment.
The structure is wholesale-first: Focus Brands places Outdoor Voices into existing retail accounts across the UK and EU, then runs a localized e-commerce storefront. Outdoor Voices retains brand control and product design, Focus Brands owns local inventory, customer service, and regulatory compliance. The activewear brand collects a royalty on net sales without staffing a London office or navigating VAT, customs bonds, or EU consumer protection law.
This works because licensing converts fixed costs into variable costs. A brand entering Europe directly pays for warehouse space, hiring, compliance consulting, and payment processing before the first order ships. A licensing deal moves those line items to the operator's balance sheet. Outdoor Voices trades margin for speed and de-risks the test. If the UK underperforms, the brand walks away without lease obligations or severance.
The wholesale-first sequencing matters. Focus Brands already supplies UK retailers—it knows which buyers stock American activewear, which minimums they require, and which assortments move. Outdoor Voices gets shelf placement and geographic distribution data before committing capital to owned retail or heavy digital spend. The e-commerce layer follows, informed by which SKUs sold through wholesale and where demand clustered.
The steal: a small physical-product brand uses the same structure to enter a new region without building operations. Identify a regional distributor or sales agent who already serves your category—someone with retail relationships and logistics in place. Offer them exclusive distribution rights for a defined territory in exchange for minimum order commitments. They buy wholesale, you ship to one address, they handle the last mile. You collect payment on a single invoice, they manage local customer service and returns.
Start with a 12-month exclusive term and a quarterly minimum order—enough to justify their effort, low enough that you can exit if the region disappoints. Specify which channels they can use: wholesale only, or wholesale plus their own e-commerce. Retain veto rights on retail accounts that conflict with your brand positioning. Require monthly sales reporting by SKU and postal code so you learn where demand lives.
Price the relationship to preserve your margin: the distributor buys at 50-55% off your direct retail price, which leaves them room to sell wholesale at 45-50% off and pocket the difference. If your direct price is $40, they pay you $18-$20, sell to retailers at $20-$22, and the retailer marks it to $35-$40. You collect the same per-unit revenue as a domestic wholesale deal, the distributor funds local inventory, and you avoid international shipping minimums.
Use the data to decide the next move. If the distributor places your product in 15+ retail doors and e-commerce contributes 20%+ of regional revenue, consider opening your own local e-commerce and restricting the license to wholesale-only in year two. If wholesale stalls, end the agreement and reallocate the product to a region that converts. Licensing buys you market intelligence on someone else's working capital.
Find a regional distributor who already reps your category, offer exclusive rights for a 12-month test with quarterly minimums, collect one invoice and let them run local logistics.
For the operator
Structure the license with quarterly sales reporting by SKU and location, use the wholesale data to inform owned e-commerce timing, retain veto rights on retail placement to protect positioning.
For the house
Licensed distributors often carry exclusive regional product assortments—ask which brands in your category use this model and request samples to evaluate quality and localization before committing to volume.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
