Rodan + Fields, the $1.5 billion dermatologist-founded skin-care brand that built its business on a network of independent consultants, launched on Amazon this week — exactly one year after entering Ulta Beauty stores, according to Glossy. The move caps a methodical two-year pivot from pure affiliate selling into traditional retail, a transition most multi-level brands bungle by moving too fast or alienating their consultant base.

The brand did not dump its entire catalog onto Amazon. Instead, it listed a curated selection of hero products — the Lash Boost serum, Redefine regimen, and a handful of targeted treatments — keeping the full portfolio and personalized consultation layer exclusive to its consultant network. Ulta carries a similar edited assortment. The message: retail channels get the proven bestsellers, but the consultant relationship still owns the diagnostic work and the long tail.

This works because affiliate brands carry two structural advantages into retail expansion. First, they arrive with proven product-market fit. Rodan + Fields spent years testing formulations and messaging through tens of thousands of consultants who report back what converts and what doesn't. The retail or marketplace listing becomes the credibility signal and the impulse buy; your direct relationship becomes the smart buy.

Run this in stages. Give your first retail or marketplace channel six months to prove it expands reach rather than shifts it. Track repeat rates on both channels. If customers who buy on Amazon come back and buy direct or through an ambassador, the channel is working as a feeder. If they only repurchase on Amazon, tighten the SKU assortment or adjust pricing to make the direct path more compelling. The goal is not to maximize Amazon revenue; it is to prove the brand exists outside your own ecosystem, then convert that proof into higher-lifetime-value relationships.

The broader pattern: staged distribution beats big-bang launches for any brand with a direct relationship to defend. Rodan + Fields didn't race into every possible channel the moment it decided to leave pure affiliate selling. It added one credible retail partner, let that relationship mature, then added a second channel that served a different customer job. The consultant network remains the primary growth engine, but now it operates with retail tailwinds instead of friction.
