Target Added $9 Billion in Food Sales by Repositioning as Primary Grocery Stop

The retailer converted F&B from category filler to traffic anchor, creating a shelf path for emerging brands.

Target grew its food and beverage business by $9 billion since 2019, according to Forbes, by repositioning the department from convenience add-on to primary grocery destination. The shift turned F&B into the retailer's core traffic driver and opened sustained shelf access for smaller packaged-goods brands that previously could not crack big-box distribution.

Target expanded cooler footprint, SKU count, and in-store merchandising real estate dedicated to food. The company treated grocery not as a basket-builder but as the reason to visit, then monetized the trip with apparel, home goods, and beauty. The F&B section now functions as the anchor, reversing the traditional big-box model where discretionary categories lead and food fills gaps.

The mechanism is borrowed from European discount grocers: high-frequency purchase as the door opener, margin capture on the second and third item. Target applied it at scale. Shoppers who come for milk or snacks convert at higher rates on impulse categories. The company reported that grocery trips generate longer dwell time and larger basket size than visits initiated by other departments. F&B became the most reliable way to get a customer into the store multiple times per month.

For emerging food brands, this created a distribution wedge. Target's buyer teams now evaluate smaller labels on velocity potential rather than just slotting fees or established volume. The $9 billion growth figure signals that Target has room to test new SKUs without cannibalizing core assortment. Brands like Partake Foods, Siete, and Nuun entered through this expanded F&B focus and used Target as proof of retail traction when pitching other chains.

A small physical-product brand can exploit this same playbook by converting a low-margin, high-frequency SKU into the door opener for a more profitable line. Identify the product in your catalog with the shortest repurchase cycle—the item a customer needs every two to four weeks. Price it at or slightly below competitive parity. Use that SKU to drive repeat site visits or reorders, then cross-sell higher-margin products in the same shipment or via post-purchase email within 48 hours of delivery.

For a snack brand, this might mean leading with a $4.99 single-serve multi-pack positioned against grocery-store equivalents, then upselling a $24 bulk box or a limited flavor on the cart page. For a supplement brand, it's the daily capsule at cost, with the margin made on a quarterly subscription or a premium powder bundle. The high-frequency item trains the buying habit; the second purchase drives profit.

Test this with a single SKU and a $200 Meta campaign. Run the ad to a landing page that offers the anchor product at a slight discount, with a one-click upsell to the margin product at checkout. Track repeat purchase rate and average order value after 60 days. If the anchor product generates a second purchase within 30 days at a rate above 25 percent, expand budget and SKU selection. Target proved that grocery frequency converts to discretionary spend. You prove it at micro scale, then layer in additional products as the data supports it.

The takeaway
Turn your fastest-repeat SKU into the traffic driver, then monetize the visit with higher-margin products in the same transaction.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.
