Small businesses drove 66% sales growth on TikTok Shop in 2025 while major brands nearly doubled revenue

Emerging sellers cracked live commerce while legacy brands learned to sell through creator streams, not banner ads.

Sales from U.S. small businesses on TikTok Shop climbed 66% in 2025, according to Modern Retail, while revenue from major brands nearly doubled over the same period. The growth came from live selling, affiliate commissions, and creator-led product drops — mechanics most DTC brands ignored until competitors took shelf space.

The platform paid out over $1 billion to U.S. creators and affiliates in 2024, per TikTok's internal reporting cited by Modern Retail. Small businesses converted that creator inventory into sales by shipping product to mid-tier influencers who demonstrated it live, earned commission on conversions, and built recurring buyer lists independent of the brand's own content calendar. Major brands entered later — Ulta Beauty and Sally Beauty both opened TikTok Shop storefronts in 2025 — but relied on the same affiliate structure to move volume without paid media.

The mechanism works because TikTok Shop embeds checkout inside the content feed. A creator goes live, demonstrates a product, pins the product link to the stream, and viewers buy without leaving the app. The brand pays a percentage of each sale — typically 10% to 20% — and the creator keeps the commission. No minimum order. No media buy. The cost line is pure variable: if it sells, you pay; if it doesn't, you ship the sample back.

Small brands won early because they moved fast on creator outreach and live event timing. A candle brand ships 20 units to a home-décor creator, the creator schedules a two-hour evening live stream, and the brand sees real-time sell-through. If the first 10 units move in 30 minutes, the brand overnights another 50. If they don't, the brand pivots to another creator the next week. The cycle time is days, not quarters.

A one-person physical-product brand runs the same play in four steps. First, identify 10 to 15 creators in your category with 5,000 to 50,000 followers who already run live selling streams. Search TikTok Shop for competitor products, check who's streaming them, and note their commission rates in the product link. Second, send a cold DM offering product and a 15% to 20% commission with no exclusivity and no content approval. Include your SKU cost and ship time. Third, ship 10 to 20 units to any creator who responds, with a packing slip that lists your TikTok Shop storefront URL and a suggested live-stream script — three sentences on what the product does and why the viewer should buy now. Fourth, watch the stream, take notes on what converts, and restock the creator or move to the next one based on sell-through.

The variable cost is product, shipping, and commission. A brand with a $12 landed cost and a $35 retail price pays $5 to $7 in commission per sale, plus $4 to $6 in TikTok's transaction fee. Total cost per sale: $21 to $25. Margin: $10 to $14. The brand controls the math by setting the commission rate and the retail price. If margin compresses, lower the commission or raise the price. The creator moves to another brand. You move to another creator. The platform enforces nothing except the transaction fee.

Major brands entered later but brought budget to creator exclusivity and multi-stream campaigns. Ulta and Sally Beauty both opened TikTok Shop storefronts in 2025, per Modern Retail, and ran coordinated launches with 20 to 30 creators streaming the same product suite over a single weekend. The brands paid flat fees — reported in the range of $5,000 to $15,000 per creator — plus commission, and captured the top of the TikTok Shop search results through synchronized volume. Small brands cannot afford the flat fees, but they can still out-hustle by shipping to more creators, faster, and taking the commission-only deal that bigger brands now reject.

The broader pattern is that TikTok Shop converted social commerce from content marketing into live retail. The brand is not buying attention. The brand is renting a creator's sales floor, paying rent as a percentage of revenue, and moving inventory in real time. The early small-business growth came from brands that treated creators like independent sales reps, not influencers. The play remains open to any physical-product brand with a SKU that demonstrates well on camera and a landed cost under 40% of retail.

The takeaway
Ship product to live-streaming creators, pay commission on sales, and restock based on real-time conversion — no media buy required.

Your next customer won't visit your website. Their AI will.
AI assistants have quietly taken over the first step of buying — they answer from catalogs they can read and shortlist whoever can actually ship. Two questions now decide whether you exist to that buyer: can a machine read your catalog, and can you fulfill the order. Most brands fail one or both and never find out why the orders went elsewhere. The winners of this shift aren't the loudest. They're the most readable. Build for the machine that's about to do the shopping.

This trade runs on hands, not desks. Imprint manufacturing & Komori Press · Canon high-speed secure-media operations is a craft floor — genuine Six Sigma discipline applied to ink, thread, foil, and registration, where a hundredth of an inch is the difference between a brand that reads serious and one that reads cheap. POPS4 is built by exactly those operators: independent, boots-on-the-ground engineers who carry their own book, read a client in microseconds, and put their name on every run. Beyond our own Virginia Beach floor, we work with a vetted network of craft manufacturers across the US — each meeting the highest excellence in QC standards in the industry, each a specialist in its own discipline — so apparel, hard-goods imprinting, media manufacturing, packaging, and secure printing all go to the bench built for them, coordinated from one accountable hub.
