Ulta Beauty is tightening its grip on exclusive partnerships and private-label supply as Target rolls out in-store beauty studios nationwide, according to Retail Dive. The chain reported holding over 300 exclusive brand relationships in its second quarter, a defensive posture that transforms shelf space into a strategic weapon when a competitor with 1,900 physical locations enters your lane.

The move is straightforward: if Target can offer the same brands at comparable prices with grocery-run convenience, Ulta neutralizes that advantage by controlling what Target cannot stock. The retailer is simultaneously expanding its private-label portfolio, launching new owned brands that carry higher margins and cannot be comparison-shopped elsewhere. The combination creates a two-layer defense — exclusive third-party names that pull traffic, and owned brands that hold margin when that traffic converts.

The mechanism works because beauty customers shop by brand first, retailer second. A shopper seeking a specific prestige label will drive past Target if Ulta is the only authorized seller within twenty miles. The exclusivity agreement turns the brand into a distribution chokepoint. For the brand, the tradeoff is access to Ulta's 1,400 stores and its loyalty program of over 44 million active members. For Ulta, it is insurance against commoditization — the same insurance that evaporates the moment a brand goes wide to mass retail.

Private label operates under different physics. Ulta does not need to negotiate exclusivity when it owns the formula and the trademark. The retailer can control cost, margin, packaging, and product roadmap without a brand partnership committee. When a customer cannot find the item at Target or Amazon, the scarcity is by design, not by contract. The margin difference is material: private-label gross margins in beauty often run 15 to 25 percentage points higher than third-party prestige brands, according to industry norms. That margin cushion funds the loyalty program, the in-store services, and the pricing flexibility that keeps Ulta competitive on the brands it does not own.

A small physical-product brand can run the same play at modest scale. Identify your largest retail or distribution partner — the one that drives the most volume or the highest lifetime value per customer. Offer a SKU or colorway exclusive to that channel for a defined period, typically six to twelve months. The exclusivity costs you nothing but foregone breadth, and it gives the retailer a reason to feature you over a competitor with identical distribution. If the retailer is a physical store, the exclusive becomes a reason to visit instead of ordering online. If the retailer is a marketplace, the exclusive becomes a filter that removes comparison shopping.

For a one-person brand, the private-label analog is a white-label partnership with a retailer who will carry your product under their own name. You manufacture or source the item, they brand and sell it, and you collect a wholesale price with no marketing spend. The tradeoff is visibility — you do not build your brand equity when the label reads someone else's name — but you do build cash flow, and you derisk inventory by locking in purchase orders before you commit to production. The retailer gains margin and differentiation. You gain volume and a customer you do not have to acquire.

The broader pattern is control over distribution as a competitive response to scale. Target has store count and traffic. Ulta has brand access and owned supply. When you cannot match an opponent's scale, you narrow the battlefield to the assets only you control. The contracts and the trademarks are the moat. The exclusivity is the drawbridge.
