The Brand Room Audit - 8 Questions That Expose Where Your Brand Is Bleeding Money

Each question carries a number. If the number cannot be produced inside a day, that is the finding - and per Huggg's own 2026 benchmarks, for most organisations it cannot.

Every brand programme leaks. The question is never whether, it is where, and the answer is almost always in a place nobody owns.

These eight questions are the ones that produce an uncomfortable silence in a review. Each has a number attached. If the number cannot be produced inside a day, that is the finding.

Question 1. What event fires the programme?

A bleeding answer sounds like: we do it every year. The number to pull is the date the last order was placed against the date of the thing it supported. If the order date is anchored to a budget deadline rather than an audience moment, the programme is scheduled around your calendar rather than your buyer's, and it will underperform for reasons no creative brief can fix.

Question 2. Who is your control group?

A bleeding answer sounds like: everyone got one. The number to pull is the performance of touched against untouched. Per Huggg's own 2026 UK employee gifting benchmarks, 1.6% of organisations formally track the return on their gifting programme while 65.9% believe it helps retention. Huggg publishes neither sample size nor method, so treat it as directional. Directional is still enough to place the bet: if you instrument a control, you are competing against a field that mostly has not.

Question 3. What does one unit cost you, all in?

A bleeding answer is the supplier invoice. Ciloo puts it plainly, that production invoices show product cost and shipping while many of the real costs sit elsewhere, in internal time, supplier complexity, storage and waste. The number to pull is total programme spend divided by units actually issued. Not units ordered. Issued.

Question 4. Where does the inventory physically sit, and who counted it last?

A bleeding answer names a building but not a person. The number to pull is the date of the last physical count. Storage is the cost that compounds silently, because nobody receives an invoice for a pallet that is simply still there.

Question 5. What percentage of last year's order is still unissued?

A bleeding answer is a guess. The number to pull is units remaining over units ordered. Anything above a third means you are not buying for an audience, you are buying for a price break, and the price break has already been spent on storage.

Question 6. Who approves artwork, and how many proof rounds did the last order take?

A bleeding answer names a committee. The number to pull is the count of proof rounds and the days each consumed. Proof cycles are the most common cause of a date slipping into expedite territory, and unlike freight, they are entirely inside your control.

Question 7. What share of your orders went out expedited?

A bleeding answer is: only when we had to. The number to pull is expedited orders over total orders, and the premium paid. This ratio is the single cleanest diagnostic of planning quality in the whole category, because expedite is what a missing forecast costs in cash.

Question 8. Which one number would you put in front of the CFO?

A bleeding answer is impressions, or a photograph. The number to pull is whichever of the above you can defend without a caveat. If there is not one, that is the audit result, and it is also the entire work programme for the next quarter.

Steps to success.

Step 1 - Run the eight questions in one sitting, in writing. Verbal answers drift. Written ones expose which fields do not exist.

Step 2 - Mark each answer as sourced, estimated, or unknown. The unknowns are the audit. Do not fix anything yet.

Step 3 - Instrument the two cheapest unknowns first. Usually units issued and proof rounds. Both are countable next week without a system change.

Step 4 - Set a control group on the next programme, whatever it is. One matched, untouched list. This is the only step that changes what you can claim rather than what you know.

Step 5 - Re-run the eight in ninety days. The finding is not the first answer. It is the delta.

The money is rarely lost at the moment of purchase. It is lost in the gap between ordering and issuing, and that gap is measured in questions nobody was asked to answer.
